There is a point in every project where the coffee stops being a beverage and starts being a coping mechanism. This transition is gradual and then sudden. By the time you notice it, the coffee has been running the project for weeks.

This is a diagnostic guide. It is also satire. It is also, for some readers, uncomfortably accurate.

Warning Sign 1: You Know the Coffee Machine's Schedule Better Than the Project's

You know when the fresh pot is ready. You know which floor has the best machine. You have opinions about the grind. You do not know when the next milestone is due.

This is a sign that your relationship with the project has been mediated by caffeine for long enough that the caffeine has become the primary relationship.

Warning Sign 2: Your Productivity Is Measured in Cups

"I got through the morning on two cups." "I need another one before the afternoon meeting." "I can't look at that spreadsheet until I've had a coffee."

When your work capacity is described in units of coffee rather than units of work, the coffee has become the unit of measurement. This is the coffee running the project.

Warning Sign 3: The Meeting Count Exceeds the Coffee Count

There is a natural ratio of coffee to meetings that sustains human function. When meetings exceed coffee, the system becomes unstable. Decisions are deferred. Emails go unanswered. Action items accumulate.

"We'll get to that after the morning coffee." "Let's revisit this after lunch." "I'll look at it when I'm more caffeinated."

When the project timeline is organized around caffeine availability rather than deliverable dates, the coffee is the project manager.

The Structural Issue

Coffee dependency in the workplace is usually a symptom of meeting overload, unclear priorities, or insufficient recovery time between high-demand periods. The coffee is not the problem. The coffee is the solution to a problem that has not been addressed.

The solution is not to drink less coffee. The solution is to have fewer meetings, clearer priorities, and enough time between demands to function without chemical assistance.

Until that happens, the coffee will continue to run the project. It is doing its best.

A Note on Decaf

Decaf is not a solution. Decaf is a philosophical position. It says: I want the ritual without the dependency. This is admirable. It is also, in a high-meeting environment, insufficient.
